Leather sheath for a knife?

i made a sheath for my knife out of old couch leather and i was wondering if theres a way to make the leather stiff and hold position around the blade and handle. right now its just limp which is fine but i think it would work better stiff. thanks for reading and responding!

the only way I know how is to either soak it in water, boil it, or wax it. this is usually done with tan leather though, your couch leather might be too far gone.

1) pretty much speaks for itself, soak it in water for a bit, then fit the knife into it and let it dry.

2) dont actually boil water, just heat it until it bubbles come up a bit. then submerge it for a few seconds. the longer, the harder the leather will be, but also the more it will shrink. you'll know as soon as you take it out if it worked because it will be all rubbery. quickly put your knife in so it forms around it.

3) I've heard that people use wax to harden leather. if the above two options dont work, this is probably your best bet. I think you use a wax blend including bees wax. I've also heard this isnt too durable because it can melt or wear off in the sun. maybe incorporate carnuba wax because it has a much higher melting point and is also the hardest of natural waxes. make sure you get pure waxes, if you get it at home depot it will have additives in it that you dont really want.
